What happened to my hellebores?

Hi! I posted this in the Hellebores forum, but haven't gotten any responses so am cross-posting here as well.

I planted a bunch (maybe 12-13 total) hellebores last year in two
different areas of my yard (front and back). One batch was planted in
spring and the second batch in fall (September, I think.) They were all
small plants, 3" pots. So far this spring, about half of them have not
come back. I think the majority of those that have are the ones planted
last spring. A couple of them started sending up a shoot, then seemed to
wilt and die off. Others did nothing at all. It seems like if they were
going to come back they should have already, since the other half are
up, one blooming, and my more established plants are leafing out. We
had a really hard winter (zone 6a, near Boston), but they're supposed to
be so hardy. Did they just die off because they weren't established
yet? Should I avoid planting hellebores in the fall in the future?
Should I try bigger plants? I should add that I cut off the old leaves
when I did my garden clean-up in mid April, after most of the snow was
gone. At that point a couple were sprouting, but not all. At least one
that had a sprout then has since died. Should I have left the old leaves
on longer? Thanks!
