Replacing Heat and Air Conditioning

We have a 3200 sq. ft. house with zoned heating--gas furnace and electric ac for the first floor and a heat pump and air handler for the second floor (air handler is in the attic). The compressor in the second floor heat pump is broken and would cost more than $2000 to replace. The company that came to fix it gave us a preliminary price of about $11 thousand to replace the heat pump and air handler which just serves the upstairs. We are going to get two or three estimates including a more detailed estimate from this company, but we wonder if we should also replace our gas heater and air conditioner for the first floor. They are 15-year-old York units but working fine so far. Replacing those two units will be about $12 thousand but if we replace all four units we will get a 15 percent discount, plus possibly some other discounts. Still, we're probably looking at $20 thousand to replace all units at once.

Any advice or questions to ask would be appreciated. We're babes in the (Northern VA) woods when it comes to heating and air conditioning.
