Outdoor Worm Bins in Northeast

Anyone out there having success using an in-ground, outdoor worm bin? Started a bin last fall using shredded leaves for bedding, composted horse manure and a small amount of sprouted sunflower mats. Wet the whole thing down, covered it with plywood boards, built up the sides with soil, covered everything with hay and left it all alone until spring. What I got as finished compost looked okay to me, but a friend who had done worm composting in the past said the compost wasn't ready. Had some worms but not nearly as many as went in. This summer I started adding watermelon rind, about a whole watermelon a week. The worms seemed to make a comeback, but when I recently emptied the bin to start all over, there were almost none. The bin is approximately 4 by 8, dug 18 inches deep with a mesh bottom and cinder block sides, with another foot or so of brick and block above ground. I added 2 lbs of redworms last fall. Thanks in advance for any input.
