Subflooring repair question

I'm looking to the experts on this forum to walk me through a flooring project. We are replacing the vinyl tile in the kid's bathroom with newer vinyl tile or sheet.

The first obstacle we are having is the subfloor. From what I gather the subfloor is in good shape and will support the new floor except for one small area. Near the bathtub there is one 12x12 tile that puckered and soft. We figured out that the kids would get out of tub and stand there & let the water drip. We didn't think about it until after it was too late. I expect when we pull the tile up, the subfloor will also be puckered.

Question: How do I go about replacing that one area of subfloor? Do I carve out the area then nail & glue a replacement piece? Or do I have to take up the entire floor?

I want to do it right but time and money are of the essence as we are putting our house on the market in a week.
