Fireplace burn time

My cottage has a stone fireplace that is built around a heat-a-later? fire box. It has glass doors and I close the damper just about all the way and bottom vents in the door all the way. I have installed fiberglass gaskets around the door openings.. My question is I get about three hours of good burning time using 3 pieces of seasoned ash that is split to about 6" diameter X 20", and have to reload at 4 hours or the ashes will be out... I'm heating 1400sg ft. Normal operation is, I Pull the chain to open damper, load the wood, close damper with poker and quickly close the doors. The damper is not airtight and I'm sure some intake air still gets in around the doors.. The vents have hot air coming out that is around 200F when burning and drops down to 140 when it's time to add wood.

Is this about a normal amount of burn time to get??
