Repot rotting Cymbidium... HELP

I have four cymbidiums that seemed to be just fine and this past week, one of them started losing its leaves and turning brown. I now have three old and brown bulbs with no leaves, two bright green baby bulbs, half a pot of rotten roots and half a pot of seemingly fine roots.

I tried to repot it today and it was just a huge mass of partly spongy, partly fine roots. My gut reaction is to start whacking but I am afraid to whack too much. I also fear some of the roots that appear fine on the bottom have started to rot on the top towards the base of the plant. (I can't say for sure because I abandoned the repotting mission after messing with it had taken up my entire lunch hour)

What is my best course of action? Do I leave the back bulbs on? How much of the rotted root should I try to cut off? how do I get the tangly mess worked out?

Also, should I go ahead and repot the three others which seem fine?
