How do you prevent root rot when transferring to leca?

I have a pothos and a spider plant that I propagated in water for a few months before transferring to leca. I've never used leca before but some plants are doing ok and two have just rotted out. First off, I'm so impressed I killed a spider plant! Second, I thought leca was supposed to really minimize root rot. I've followed all the proper care and suggestions but no dice. I live in New England and winter is approaching so I'm hesitant to do a big transfer again but maybe it's just chop and prop time? I'd love suggestions for how to prevent this in the future. Thanks!
