(pic) How do I know when my Jalapenos are hot?

Hello! This is my rookie year garden, and my jalapeno plant has done very well in a pot all by itself. The peppers are fairly large and plentiful. I picked a pepper 2 weeks ago and ate it, it was not hot even the slightest bit. I grabbed a small one the day after and let it sit in my house for a week, ate it, and detected a bit if spice. Feeling encouraged, 2 days ago I picked a big one and chomped into it... NO SPICE at all. Dissapointed. Just wondering, how do you all know when they are spicy enough to eat? Do I pick them all now, and ripen inside for a few weeks? Or do I wait until they turn red (could take a looong time). Thanks in advance for your advice!
